Distance is the number people plan around and it is the wrong one. A six-mile hike with four thousand feet of climbing takes considerably longer than a ten-mile walk along a river, and planning by mileage alone is how people end up finishing in the dark.

A Safety Note
Route planning does not replace judgment on the day. Weather, conditions, and how the group is actually moving matter more than the plan, and turning back is always available. Tell someone your route and expected return time before you leave, and let them know when you are back.

Estimating Time Properly
A long-standing rule of thumb allows roughly three miles per hour on level ground, plus an additional half hour for every thousand feet of ascent. It originated in Scottish hillwalking and remains a reasonable starting point.
That figure describes a fit walker on reasonable ground carrying a light pack in good conditions. Groups, children, heavy packs, poor weather, and difficult terrain all slow it down, sometimes by a considerable margin rather than a little.
The honest approach is calibrating against your own past hikes rather than trusting the formula. Time a few walks you know and work out your actual rate, then use that.

Elevation Is the Variable That Matters
Total ascent, not the difference between start and summit, is what costs time. A route that climbs and descends repeatedly accumulates far more elevation gain than its endpoints suggest.
Contour lines give you this figure. Counting the lines crossed on every ascent, multiplied by the contour interval printed in the legend, produces the total, and most mapping software calculates it for you directly.
Sustained steep sections are also considerably harder than the same total gain spread out gently, so two routes with identical ascent figures can feel completely different on the day. Contour spacing is what tells you which of the two you are looking at.
Build the Route Around Fixed Points
Start and finish
Parking availability, transport, and whether the route is a loop, an out-and-back, or a point-to-point that needs a shuttle or a second vehicle arranged in advance.
Water sources
Marked on topographic maps, and dashed blue lines indicate seasonal or intermittent flow. Never plan around a water source you have not confirmed is actually running, particularly late in a dry summer.
Escape routes
Points where you can cut the route short and reach a road or trailhead. Identifying these in advance turns a bad day into a shorter day.
Decision points
Places where you commit to continuing, each with a time attached to it. Arriving at one later than planned means taking the escape route rather than pressing on and hoping to make the time up.
Matching the Route to the Group
A route is planned for the slowest person in the group, not the average and certainly not the fastest. Groups move at the pace of whoever is struggling, and a plan built on anyone else’s pace produces a day where someone is under pressure the whole way.
Group size itself slows things. More people means more stops, more time regrouping at junctions, and more variation in how quickly everyone eats or adjusts gear. A party of six moves noticeably slower than a party of two on identical terrain.
Children and less experienced walkers change the calculation more than fitness alone suggests, since the limiting factor is often attention and morale rather than legs. Shorter objectives with something to look at beat long routes with a view at the end.

Turnaround Times Beat Optimism
Setting a time at which you turn back regardless of how close the objective feels is the single most useful planning habit available, and it works precisely because the decision gets made before the summit is in sight and judgment is at its worst.
Work backward from sunset, subtract your descent estimate, add a buffer, and that is your turnaround. Writing it down makes it harder to argue with later.
Most incidents in the hills involve people continuing past the point where they should have turned, usually because the objective was close and the cost of stopping felt higher than it was.

Weather and Season Change the Plan
Daylight is the constraint that catches people out most often, and it changes dramatically across the year. A route that finishes comfortably in the evening light of June becomes a headlamp descent in October.
Conditions underfoot matter as much as forecast. Wet rock, mud, and snow all slow progress substantially, and a route timed in summer does not transfer to spring.
Wind and exposure matter on ridges specifically, where a forecast that seems mild at valley level can be genuinely difficult higher up. Mountain forecasts differ from town forecasts for this reason.

Tell Someone
Leaving a route plan with someone who will notice you are late is the cheapest safety measure available and the most frequently skipped.
It should include the route itself, the trailhead you are starting from, a description of your vehicle, the expected return time, and the point at which they should raise the alarm. Vague information helps nobody and wastes time in a search.
Then actually tell them when you are back, since a search launched for someone who finished early and went for a meal is a real and entirely avoidable outcome that happens more often than it should.
